Feeling Overwhelmed? Here’s How I Stopped Being Stuck in My Painting Business and Scaled Up

You know that feeling when your day starts at sunrise and doesn’t end until long after the kids have gone to bed? Your phone is buzzing, your crews need guidance, customers are asking questions, and when you finally get home, you still have proposals to write and receipts to sort. You’re exhausted, but tomorrow you’ll do it all over again.

I get it. I’ve been there. And I know how easy it is to think, “This is just what running a painting business looks like.” But it doesn’t have to be that way.

The truth is, if you keep doing the same things you’re doing right now, your business will never change. It doesn’t matter what coaching program you join or how many strategies you learn. If your inputs remain the same, so will your outputs. That’s not growth,  that’s burnout waiting to happen.

Today, I want to share the story of one of my coaching calls that reminded me why learning to let go and delegate is the key to scaling. If you’re overwhelmed, this is exactly what you need to hear.

The Overwhelm Trap: A Client’s Story

Earlier this week, I was talking with a client who was completely swamped. He said, “Mike, I don’t even have time to see my kids right now. When I get home, I’m at the kitchen table writing proposals until late at night. It’s never-ending.”

I could feel the frustration in his voice. And I know he’s not alone,  many painting business owners feel this way. You start the day running around: picking up paint, setting up crews, visiting job sites, handling customer calls, doing estimates, and finally, when the dust settles, you’re buried in paperwork. It’s no wonder there’s no time left to think strategically, let alone breathe.

So I asked him to walk me through his day.

The Real Problem

His schedule looked something like this:

  • Drive to the paint store first thing in the morning.

  • Deliver paint and set up the crews.

  • Visit each job site and stay until the first estimate.

  • Spend the afternoon running estimates and then return to job sites to wrap things up.

  • Go home, write proposals, and handle job costing late into the night.

Sound familiar? It’s the same grind I see with so many owners. And the problem isn’t that they aren’t working hard. The problem is they’re working hard on the wrong things.

I asked him, “Do you trust your crew leads to set up the jobs on their own?” He paused. “Yeah, I think they could.”

That’s when it hit him: he was doing work that didn’t need to be his responsibility. He was holding on to tasks because it felt easier to do them himself, even though that was exactly what was holding his business back.

Why Delegating Feels So Hard

When I tell owners to step back from job setups or picking up paint, I usually hear, “But Mike, no one will do it as well as I can.”

Here’s what I tell them: you don’t need it done exactly like you would do it. You need it done well enough that you can spend your time on the activities that actually grow your business,  things like marketing, sales, hiring, and building systems.

Think of your business like a shop vac. Every day, you’re sucking in more tasks, responsibilities, and stress. If there’s no release valve, that pressure builds until you pop. The release valve is delegation. If you don’t trust your team to handle certain tasks, you’ll never escape the cycle of overwhelm.

The Delegation Breakthrough

I asked my client a simple question:
“What would happen if, instead of setting up jobs every morning, you spent two hours calling property managers and realtors?”

He laughed. “That would be insane. My business would explode.”

“Exactly,” I told him. “Then why are you still the one picking up paint?”

We mapped out a plan:

  • His crew leads would pick up paint and set up jobs.

  • He would replace morning site visits with two hours of outreach to strategic partners.

  • He would block out time for sales and marketing tasks that actually moved the needle.

Within 20 minutes of planning, he could already see a clear path to gaining back at least 15 to 20 hours a week.

Trusting Your Crew

When your painters ask questions like “What colors are we using on this project?” don’t just hand them the answer. Instead, guide them to the information.

Here’s how I’d handle it:

  • “Hey Rob, where do we usually write down the colors?”

  • “On the work order.”

  • “Do you have a copy of the work order?”

  • “Yeah, I see it.”

  • “Great, what’s it say?”

By coaching your team to find answers themselves, you’re training them to be independent. Next time, they won’t call you,  they’ll check the work order first. It’s a small mindset shift, but it creates a culture of problem-solving instead of constant dependence on you.

What Will You Do With More Time?

Here’s the trap I see many owners fall into: even after delegating, they slip back into the role of painter because it feels “productive.”

But being productive on the wrong tasks won’t grow your business. If you free up four hours in a day, don’t spend it painting. Use that time for:

  • Prospecting and booking new estimates.

  • Building relationships with realtors and property managers.

  • Setting up better marketing systems.

  • Recruiting and training painters.

You are not just a painter anymore. You’re the CEO of your business. Start acting like it.


The Takeaway

If you feel overwhelmed, start by asking yourself this:
What am I doing every day that doesn’t truly require me?

Chances are, 80 percent of your daily tasks can be delegated to someone on your team with a little trust and training. Focus on the high-value work that grows the business, not the $20-an-hour tasks that keep you stuck.
